Manufacturing & Distribution

Our clients make things and move them. We rebuild what's underneath, without stopping the line.

A Partner Built for Manufacturing & Distribution

Manufacturers and distributors carry a particular kind of debt. Systems arrive through acquisition, get customized, get partially integrated, and then stay. Eventually a company running five disconnected platforms finds that support costs are climbing, information no longer reconciles, and the technology has quietly stopped fitting the business that grew up around it. The cost is real but diffuse, which is exactly why it goes unaddressed for years.

For two decades, Percipio has helped manufacturing and distribution clients replace that accumulated complexity with something coherent. We consolidate legacy platforms, coach organizations through their first Agile transformation, assess and mitigate supplier risk, and redesign the cross-functional processes that span design, production, and delivery. Our clients here tend to be global: a $1B+ manufacturer operating across more than 60 countries, one of America's largest heavy truck manufacturers, a logistics leader connecting customers, factories, and suppliers worldwide. All of them need a rebuilt foundation while the business keeps running.

01.

Legacy System Consolidation

System sprawl is rarely a decision. It accumulates. A decade of acquisitions leaves several homegrown platforms doing overlapping work, none integrated, all expensive to support. For a $1B+ global manufacturer with 1,000 employees across more than 60 countries, we started with order management and invoicing and ultimately eliminated five redundant systems. For a global logistics company, we delivered a purpose-built platform that replaced multiple legacy ERPs outright.

02.

Agile Transformation & Delivery Capability

When we lead Agile transformations, the operating model takes root and spreads value across the organization after our engagement has ended. Percipio serves as Agile coach and Scrum Master: establishing a two-week delivery cadence, embedding user feedback into a continuously reassessed roadmap, and, where the capability doesn't yet exist, recruiting and building the delivery team itself. One client ran 52 sprints and extended Agile across the business.

03.

Supplier Risk & Relationship Management

Supplier risk usually gets attention after a shortage, a quality failure, or a bankruptcy, by which point the options are expensive. Percipio applies a proprietary model evaluating risk across six dimensions: relationship, performance, human resources, supply chain disruption, financial health, and environmental factors. For one of America's largest heavy truck manufacturers, we followed the assessment with workshops bringing the client and its suppliers into the same room, then documented the method so other business units could run it without us.

04.

Cross-Functional Process Redesign

The most expensive friction in manufacturing rarely sits inside one function. It lives in the handoffs, where no one owns the whole path and everyone optimizes their own segment. Percipio works these problems from the customer backward. For a global retail packaging supplier, where everything was due yesterday and ownership was unclear, we redesigned the pipeline from design through delivery and established governance around pricing and schedules, curbing the fire drills the organization was experiencing.

Common Challenges We Help Clients Address

  • Consolidating homegrown and off-the-shelf systems accumulated through acquisition into a single reliable platform
  • Replacing legacy platforms approaching end-of-life that limit performance, flexibility, and growth
  • Building in-house software delivery maturity where scalable practices don't yet exist
  • Adopting Agile in an organization where it demands a genuine cultural shift, not just a new process
  • Identifying critical suppliers and understanding the root causes of the risk they carry
  • Quantifying revenue exposure from supplier disruption instead of ranking suppliers by spend
  • Establishing clear task ownership and accountability across cross-functional roles
  • Aligning globally distributed teams and stakeholders with competing priorities and genuinely different needs

We treat your goals as if they were our own and work alongside you every step of the way.
